What Healthy Online Communities Need as They Scale

Online communities have become an important part of how people learn, collaborate, build relationships, and organize around shared interests. Developers solve technical problems together, gamers organize teams and events, creators build audiences, and people with niche interests find others who understand them.

The difficult part begins when those communities succeed.

A group of a few hundred people can often rely on informal norms and a handful of highly engaged members to establish its culture. At a larger scale, thousands of conversations can happen simultaneously, newcomers arrive constantly, and moderators have less context for every interaction. Behaviors that were manageable when a community was small can become disruptive when repeated across tens of thousands of members.

Having spent years working around large online communities, I’ve seen how quickly growth changes the job of managing them. The challenge becomes preserving the qualities that made people want to participate in the first place while adapting to a much larger and more complicated social environment.

That requires more than moderation tools. It requires deliberate thinking about culture, judgment, participation, and increasingly, the role AI should play in spaces built around human interaction.

Culture becomes harder to protect as communities grow

Small communities develop their culture organically. Members watch how other people ask questions, disagree, joke, share information, and welcome newcomers. Those interactions create expectations long before anyone writes them into a formal rule.

Scale makes that process less reliable. When thousands of people join, established members may no longer be the dominant influence on new participants. Written rules become more important, but rules cannot capture every social norm that helps a community function.

Moderation decisions themselves become part of that culture. What leaders tolerate, what they discourage, and how they handle conflict all communicate what kind of community they want to create.

Research from Stanford University on antisocial behavior in online communities illustrates how much the surrounding environment can influence behavior. Researchers found that community feedback and discussion context can affect whether disruptive behavior becomes worse over time. Their findings are a useful reminder that community problems cannot always be reduced to a small group of inherently difficult users. The environment people participate in can shape how they behave.

Growth also creates a measurement problem. Member counts, message volume, and daily activity are easy to track, but they do not necessarily tell you whether a community is healthy.

You need to look at what people are actually doing. Are experienced members still contributing? Do newcomers receive useful answers? Can members disagree without every disagreement becoming personal? Are people creating conversations others want to join?

Those qualitative signals are harder to capture on a dashboard, but they often reveal changes earlier than top-line engagement numbers do. A community can become larger while simultaneously becoming less valuable to the people inside it.

Moderation is fundamentally a judgment problem

The clearest moderation decisions are usually the least interesting ones. Obvious spam, scams, threats, and prohibited content can often be handled through straightforward rules.

Most difficult situations live somewhere in the middle. A comment that sounds aggressive in isolation may make perfect sense between longtime members who know one another. Someone can repeatedly disrupt discussions without using a single word that violates an explicit rule. A disagreement can become heated while still producing a useful conversation.

Moderators have to understand context, history, intent, and the norms of the community around those interactions.

The scale of the challenge is significant. A Stanford study examining 97 large Reddit communities found that a large share of comments violating common community norms remained online. The researchers also found that different types of violations were handled very differently, with some categories much more likely to be removed than others.

That reflects something anyone who has managed a community understands quickly: moderation is never perfectly comprehensive or perfectly consistent.

The goal therefore cannot be to create a system capable of making every decision automatically. Community leaders need to decide where technology can help and where human judgment remains important.

Technology is particularly useful when the behavior is predictable. Spam patterns can be identified. Repeated questions can be surfaced. Reports can be prioritized. Large volumes of activity can be organized so moderators can focus their attention where it is most useful.

Human moderators still need discretion around situations where context matters.

That judgment also affects trust. Members pay attention to whether rules seem consistent and whether moderation decisions make sense within the culture of the group. Pew Research Center has found that large majorities of users on major social platforms view harassment as a problem. Experiences like these influence whether people feel comfortable participating openly.

For community leaders, safety and participation are closely connected. People contribute more when they understand the boundaries and believe those boundaries will be enforced reasonably.

AI is changing the economics of participation

Generative AI introduces a different challenge because it makes producing content extraordinarily inexpensive.

Someone can now generate a detailed response, tutorial, opinion, summary, or recommendation in seconds. In many cases, that capability is genuinely useful. It can help people communicate more clearly, overcome language barriers, summarize long conversations, and find information buried in years of community history.

It can also fill communities with polished content that contributes very little.

Researchers who interviewed Reddit moderators about AI-generated content found concerns around content quality, community social dynamics, and governance. Moderators worried that widespread AI-generated material could reduce the usefulness and social value of their communities, while reliable detection remained difficult.

I think that points toward a broader question community leaders will increasingly have to answer: what counts as meaningful participation?

The answer cannot depend entirely on whether AI was involved. Someone might use AI to improve a thoughtful contribution, while another person could write a completely human-generated post that adds nothing. 

What matters more is the value being contributed. Did the person respond to the conversation taking place? Did they bring experience, knowledge, humor, perspective, or useful information? Does their participation make the community better for the people reading it?

AI raises the stakes because low-effort participation can now be produced at enormous scale. A single person can generate dozens of plausible-looking contributions that consume attention without adding much insight.

That makes strong community norms even more important. AI can also help community leaders manage complexity by summarizing discussions, identifying recurring questions, organizing information, and surfacing activity that may deserve human attention. Used carefully, those capabilities can make large communities easier to understand without removing people from the decisions that shape their culture.

Healthy communities ultimately depend on people believing that participation is worth their time. Scale makes preserving that experience harder, and AI will make the volume of available content larger still.

The communities that endure will be the ones that remain intentional about what they encourage, how they moderate, and what kind of participation they want to reward. Growth can give a community enormous reach. Preserving the quality of the relationships inside it is what makes that reach valuable.
